Marketing automation platform selection · 2026

You are comparing license prices. The license is a third of the cost.

HubSpot, Marketo Engage and MCAE all execute about 80% of a normal B2B requirement set. The decision lives in the other 20% — and in whether your team can operate what you sign.

Below: the 30-second comparison, a year-one cost model you can run on your own numbers, and the disqualifying questions that eliminate options faster than any demo.

Pressure-test your shortlist
25–40%

of your true cost is the license. That is the whole trap.

License — 32%
Implementation — 15%
Admin headcount — 38%
Integrations & add-ons — 15%

Illustrative year-one split, HubSpot Enterprise at 25,000 marketing contacts. If a vendor comparison is running on license price alone, that is the first correction.

The blunt take

In 2026 the honest default for most mid-market B2B is HubSpot. Marketo is right when complexity genuinely demands it, and it earns its keep only if you fund an admin. MCAE is increasingly a defensive choice — you buy it because Salesforce politics require it. That is a real reason. Name it out loud.

Architecture, not features

Feature checklists lie. Architecture decides.

Three constraints cause almost every outgrown platform. Read them as a shopping list of future pain.

01

One path per prospect

MCAE is prospect-centric — one prospect is effectively one email address, living in one Engagement Studio path. Concurrent journeys, dynamic re-entry and branch-heavy logic fight the model. The most common reason clients outgrow MCAE.

02

Capped custom objects

HubSpot custom objects are Enterprise-only and capped, with no junction objects. Parent/child accounts, multi-product and channel hierarchies get hacky. The most common reason enterprise B2B outgrows HubSpot.

03

The ceiling is your team

Marketo has almost no capability ceiling. Smart Campaigns, Programs, Workspaces, Velocity script and Marketo Measure will execute whatever you can define. Its ceiling is the person you hire to run it.

Pricing reality

Every published price hides one trap.

Published list is the start of the conversation. These three lines are where the budget breaks.

HubSpot · Pro to Enterprise
4.5×

The tier cliff

$800/mo Pro to $3,600/mo Enterprise. Multi-touch attribution, custom objects, sandboxes, advanced permissions and hierarchical teams all sit on the far side. Model 24-month contact growth before signing Pro.

Marketo · database pricing
120K

Dead records you rent

You pay for inactive records. A 400K database where 120K are dead is a five-figure annual tax. Hygiene before renewal is real money — and the implementation partner at $30K–$100K is effectively mandatory.

MCAE · edition floor
$2,750

Growth is not the edition

Growth+ has no custom user roles, minimal automation, one business unit. Most real deployments need Plus+ at $2,750/mo minimum. Budget Plus+. Contacts then scale cheaply at $100/mo per 10,000.

Total cost of ownership

Run the number that actually matters.

Set your marketable database and the admin you will genuinely staff. The model prices all four cost lines, not the license.

Marketable contacts in 24 months
25,000

Drives HubSpot tier selection, MCAE contact blocks and the Marketo database band.

Admin you will actually staff

Changes the admin line below at $100K loaded cost per FTE. Each platform enforces its own floor, whatever you select.

HubSpot
Marketing Hub Pro
$89K
Year 1, all in
License (yr 1)$25K
Onboarding / implementation$8K
Admin at 0.5 FTE$50K
Integrations & add-ons$6K

Pro caps out fast. Multi-touch attribution, custom objects and sandboxes are one 4.5x price step away.

Marketo Engage
Adobe, database-priced
$235K
Year 1, all in
License (yr 1)$35K
Onboarding / implementation$60K
Admin at 1 FTE (floor)$100K
Integrations & add-ons$40K

Floor of 1.0 dedicated FTE applied. Add-ons priced in: Marketo Measure attribution is rarely optional. You also pay for inactive records.

MCAE (Pardot)
Plus+ edition
$130K
Year 1, all in
License (yr 1)$35K
Onboarding / implementation$30K
Admin at 0.5 FTE$50K
Integrations & add-ons$15K

Add the eventual migration to Marketing Cloud Growth: 8-16 weeks and $40K-$80K in consulting, on your P&L.

< 25%
License share — weak model

Services and headcount are carrying the deal. Someone underscoped the license or overscoped the build.

25–40%
License share — benchmark

The normal band. If your model lands here, the four cost lines are probably honest.

> 40%
License share — under-modelled

Implementation, integration or admin is missing. Underestimating TCO by 2–3× is a high-frequency failure.

Step 1 · Disqualify before you demo

Five answers eliminate more options than five demos.

Score constraints and capacity to operate, not features. Answer these and watch the shortlist shrink.

Question 01

What is your CRM, and is it moving in 24 months?

Question 02

Who owns the platform day to day, by name?

Question 03

Marketable database size in 24 months?

Question 04

Channels in scope beyond email?

Question 05

Realistic go-live deadline?

Question 06

Is the motion sales-led or marketing-led?

HubSpot

Viable
  • No disqualifier and no strong pull. Fastest time to value of the three by a wide margin.

Marketo Engage

At risk
  • Part-time ownership is not enough. Marketo requires a dedicated 1.0 FTE, non-negotiable.
  • Under 75K contacts rarely needs this ceiling. You will pay for capability you do not use.

MCAE (Pardot)

Strong fit
  • Salesforce permanent, sales-led, email-only, small database. This is the profile MCAE was built for. Price the eventual migration in.
Step 2 · Use cases as specifications

Seven fields, or it is a wish.

“We need lead nurturing” is how organizations land on the wrong platform. One worked example, rated per platform.

Recycle sales-rejected MQLs back to nurture with tiered cadence by disqualification reason.

Tier 1 use case
Trigger
SFDC Lead Status changes to “Disqualified” AND Disqual_Reason is not “Not ICP”
Audience
ICP accounts only; exclude open opportunity on account; exclude competitors
Data required
Disqual_Reason, account_tier, last_engagement_date, lifecycle_stage
Action
Branch on reason: “No budget” to 6-month quarterly touch; “Bad timing” to 90-day re-engage; “No authority” routes to a new contact at the account
Exit
Re-scores to MQL and returns to sales, or 12-month exhaustion to cold archive. This field is the number one omission.
Owner
Demand Gen Manager
Measure
Recycled-to-MQL rate at or above 8% in 12 months; pipeline dollars from recycled leads
HubSpotC — configurableAchievable with meaningful build effort in workflows.
MarketoN — nativeTextbook engagement program. Config only, durable.
MCAEW — workaroundBranching by reason with re-entry fights the single-path model.
Hard stop
X

Any Tier 1 use case rated X disqualifies the platform. No exceptions.

Debt on day one
>20%

More than a fifth of Tier 1 rated W means you are buying technical debt at signature.

Strong fit
≥70%

Seventy percent or more of Tier 1 rated N is a genuine fit. Cap Tier 1 at 8–12 use cases.

Failure modes

Six ways these projects die.

None of them are software problems. All six are preventable before signature.

Very high frequency

Bought for Tier 3

Aspirational use cases get weighted, and the org ends up using 15% of the platform.

Prevention: tier and weight use cases. Tier 3 gets zero weight.

Very high frequency

Marketo with no admin

Marketo without an owner degrades into an expensive mess within 12 months. The number one cause of failed deployments.

Prevention: a named owner before signature, or do not buy it.

High frequency

TCO off by 2–3×

License is 25–40% of true cost. Comparing on license price alone understates the decision badly.

Prevention: model all four cost lines over three years.

High frequency

No lifecycle definitions

Build starts before marketing and sales agree what MQL and SQL mean, so routing is argued about post-launch.

Prevention: written MQL/SQL definitions signed by both, pre-build.

High frequency

Migrated bad data

Dead records move to the new platform and you pay database pricing to store them for three years.

Prevention: hygiene before migration, plus a field dictionary and object map in week 1.

Rising

Net-new MCAE, unpriced exit

MCAE is not discontinued and has no published sunset. Strategic investment has still moved to Marketing Cloud Growth and Next.

Prevention: put the 8–16 week, $40K–$80K migration in the 3-year TCO.

Recommendation heuristics

Find your profile. Start there, then prove it.

Defaults, not verdicts. The trials in weeks 4–5 either confirm the row or kill it.

Profile
Pick
Why

B2B SaaS under $20M ARR, marketing-led, under 50K contacts

HubSpot Pro

Velocity and self-service beat the capability ceiling at this stage

B2B SaaS $20–100M ARR, needs attribution and custom objects

HubSpot Enterprise

Ceiling raised enough, and still no dedicated admin needed

Sales-led, SFDC-mature, simple nurture, strong SFDC admin

MCAE Plus+

Native integration wins. Price the eventual migration in

Enterprise, multi-BU or multi-region, over 250K database, funded ops team

Marketo Prime / Ultimate

The only platform whose ceiling exceeds the requirements

PE-backed, multi-entity rollup, CRM consolidation underway

Marketo

CRM-agnostic, and Workspaces survive the M&A churn

On Pardot, working fine, no complex needs

Stay put

No forced deadline. Re-evaluate H2 2026 rather than paying for manufactured urgency

On Pardot, hitting the automation ceiling

HubSpot Ent or Marketo

Do not migrate to MC Growth for the same ceiling in new packaging

Will not or cannot staff an admin

HubSpot, any tier

This constraint overrides every other input

Selection process

Six weeks, six deliverables.

Vendor demos are choreographed. Hands on the keyboard is the step that catches bad selections.

Week 1
01

Discovery: the disqualifying questions, current-state audit, data model map.

Output: constraints doc

Week 2
02

Use case definition workshop across all six categories, then tier ruthlessly.

Output: 8–12 Tier 1 use cases, seven-field spec each

Week 3
03

Vendor briefs sent as use cases, not RFP boilerplate. Demos scored against them.

Output: capability matrix v1

Weeks 4–5
04

Hands-on trials. Your team builds the three hardest use cases in each finalist, time-boxed to two weeks per vendor.

Output: capability matrix final, with effort and fragility notes

Week 6
05

Weighted scorecard, 3-year TCO model, negotiate. Break ties on operability and TCO, never on features.

Output: recommendation and signed terms

Negotiation levers
06

15–25% for a 2–3 year commit. Renewal escalators capped at 3–5% in writing. Ramped contacts, waived onboarding, documented export rights.

Timing: Salesforce Jan, Adobe Nov, HubSpot Dec

One thing to internalize
