Pardot to HubSpot Migration: the asset-by-asset playbook

Updated October 2026By Joe LaGrutta, Founder, JayOhHubSpot Platinum Partner

The short answerA Pardot (Marketing Cloud Account Engagement) to HubSpot migration takes 6 to 10 weeks for most B2B teams. Prospects, fields and static lists map directly. Engagement Studio, automation rules, scoring and form handlers must be rebuilt. The risks are opt-outs, form handlers, tracker-domain redirects and the Salesforce connector during overlap.

Why teams move

Why are teams moving from Pardot to HubSpot?

The trigger is rarely features. It is the cost of keeping a marketing tool that needs a Salesforce admin to change anything.

01

Marketing can’t ship without an admin

Pardot changes often route through the Salesforce team. In HubSpot, marketing owns forms, emails, lists and workflows directly.

Speed
02

Reporting lives in two places

Campaign influence in Salesforce, engagement in Pardot, web data somewhere else. HubSpot puts contact, campaign and attribution reporting in one tool.

03

Renewal forces the decision

A Pardot renewal or an edition upgrade is when the comparison happens. If that date is under 90 days out, start the inventory now.

01 · Asset mapping

How does each Pardot asset map to HubSpot?Every asset type, its HubSpot equivalent, how it moves, and the trap to avoid.

Direct map means import. Rebuild means same logic, new tool. Redesign means the concept changes and somebody has to make a decision.

26 asset types
Pardot assetHubSpot equivalentHow it movesWhat to watch
ProspectsProspect records synced to Salesforce Leads/ContactsContactsDirect mapStore the Pardot ID and Salesforce Lead/Contact ID as read-only properties. Decide marketing vs non-marketing contact status before import, because HubSpot bills on marketing contacts.
Prospect custom fieldsText, dropdown, checkbox, date fieldsContact propertiesDirect mapMatch field types one-for-one. Dropdown values become HubSpot internal values, so normalize spelling first or lists and workflows will miss records.
Opt-outs and Do Not EmailGlobal opt-out, Do Not Email, email preference pagesSubscription types + opt-out list importRedesignDesign subscription types before anything else. Import global opt-outs as an opt-out list so they can never be mailed, then map preference-page choices to subscription types.
Engagement Studio programsBranching nurture with rules, triggers and waitsWorkflows (if/then branches, delays, goals)RebuildThere is no import path. Rebuild from a documented flow map, and use the rebuild to merge programs that overlap. Triggers that depend on Salesforce fields only work if those fields sync.
Automation rulesRepeating or one-time rules on prospect criteriaWorkflows with enrollment triggers and re-enrollmentRebuildPardot rules that match retroactively need an explicit re-enrollment decision in HubSpot. Leave it implicit and records either never enroll or enroll every day.
Completion actionsActions fired on form, file, email or redirect activityForm follow-ups and event-triggered workflowsRebuildInventory completion actions on every form, file and redirect. They are scattered across assets and are the easiest logic to lose.
Dynamic lists and segmentation rulesCriteria-based and one-time listsActive lists (segments) and static listsRebuildRewrite criteria in HubSpot filter logic. Retire lists nobody has used for a send or a rule in 12 months.
Static listsManually built membershipStatic listsDirect mapImport with a list-membership column. Keep suppression lists as their own named lists.
Prospect scoreActivity-based score with decay rulesLead scoring: engagement scoreRedesignRebuild rules, backfill a starting score from the last Pardot score, and recalibrate the MQL threshold against the last two quarters of handoffs.
Grading and profilesA–F grade against profile criteriaLead scoring: fit scoreRedesignTurn profile criteria into fit-score attributes (industry, size, title, region). Most teams simplify here, which is fine if sales agrees on the new definition.
Email templates and list emailsHML merge tags, Pardot template regionsMarketing email templates (drag-and-drop or coded)RebuildConvert merge tags such as {{Recipient.FirstName}} to HubSpot personalization tokens and test every fallback value.
Dynamic contentContent variations by field valueSmart content rulesRebuildSmart rules key off list membership, lifecycle stage and other criteria. Rebuild the variations you actually used.
FormsPardot forms, iframes, progressive profilingHubSpot formsRebuildRebuild progressive and dependent fields, then re-embed on every page. Keep a form-by-URL inventory so nothing is missed at cutover.
Form handlersSite forms posting to Pardot endpointsNon-HubSpot form collection or Forms APIRedesignHighest silent-failure risk on the list. When Pardot is switched off, form handlers stop posting and nothing errors on the website.
Landing pagesPardot layout templates on the tracker domainHubSpot landing pagesRebuildDecide whether the vanity subdomain moves to HubSpot. If it does, map old paths to new ones with 301s.
Custom redirectsTracked short links on the tracker domainTracking URLs + 301 redirectsRedesignLinks in PDFs, QR codes, partner sites and evergreen ads stop resolving when the tracker domain is retired. Inventory them and redirect before the license ends.
Hosted filesPDFs and images served from PardotFile managerDirect mapFile URLs change. Update links in templates and on the website, or redirect the old paths.
Tracking code and tracker domainPardot tracking script and first-party cookiesHubSpot tracking codeRedesignAnonymous visitor history does not carry over. Install HubSpot tracking weeks before cutover so known contacts start building history early.
Connected campaignsPardot campaigns tied to Salesforce campaignsHubSpot campaigns + Salesforce campaigns via connectorRedesignPick the campaign system of record. If Salesforce campaign influence drives reporting, keep campaigns there and sync membership from HubSpot.
Salesforce connectorPardot v2 connector, field sync behaviorHubSpot–Salesforce connectorRedesignRebuild field mappings, sync direction per field and the inclusion list. During overlap, give each field exactly one writer.
Prospect assignmentRound robin, assignment rulesRotate record owner or Salesforce assignment rulesRebuildIf Salesforce already routes Leads, keep routing there and let HubSpot create the Lead. Do not run two routers.
Sending domainSPF/DKIM for PardotHubSpot email sending domain authenticationDirect mapAuthenticate the HubSpot sending domain and add DMARC alignment before the first send. Warm volume if you move to a dedicated IP.
Prospect activity historyEmail opens, clicks, page views, form fillsSummary properties, custom timeline events, archived exportRedesignHistorical activity does not import as native HubSpot email engagement. Carry forward last-engaged dates and counts; archive the raw export.
Business unitsSeparate Pardot databases per brand or regionHubSpot Brands / Business Units add-on or separate portalsRedesignDecide early: one portal with brand partitioning, or separate portals. It changes the data model, subscription types and user permissions.
ReportsLifecycle report, campaign ROI, B2B Marketing AnalyticsHubSpot dashboards and attribution reportsRebuildRebuild the five reports leadership actually reads, with a parity check against the last Pardot numbers.
Unused assetsDead programs, templates, lists, test prospectsNothingRetireRetire. A clean inventory typically cuts the rebuild list substantially; never migrate an asset nobody can name an owner for.

Feature names reflect HubSpot and Salesforce Account Engagement as of October 2026. Custom objects, lead scoring limits and Brands depend on your HubSpot edition; confirm against your contract before you design around them.

02 · Timeline

How long does a Pardot to HubSpot migration take? The standard 8-week plan for a mid-sized instance, then how it stretches or shrinks.

Inventory and backup

Export every asset to a register and tag it keep, rebuild or retire. Pull a full prospect and activity backup. Document the current Salesforce connector field map and every tracker-domain URL.

Output Asset register with owners
2Week 2
Design the target state

Subscription types, property map, marketing-contact rules, campaign system of record, scoring model and one writer per synced field. This is where the redesign rows in the table get decided.

Output Signed-off property map and scoring spec
3Week 3
Foundations

Authenticate the sending domain, install HubSpot tracking code, configure the HubSpot–Salesforce connector against a limited inclusion list, set users and permissions.

Output Connected portal, no sends yet

Rebuild assets and automation

Templates with converted merge tags, forms with progressive fields, landing pages, smart content, nurture and automation workflows, form-handler replacements and redirects.

Output Every keep asset rebuilt and peer-reviewed
6Week 6
Test load and backtest

Import opt-outs first, then contacts. Reconcile record, opt-out and list counts. Backtest scoring against the last two quarters of sales-accepted handoffs and adjust the threshold.

Output Reconciliation sheet at exact match on opt-outs

03 · Gotchas

What breaks in a Pardot to HubSpot migration? The ten failures we plan for on every one. Each has a cheap prevention and an expensive cleanup.

1. Opt-outs don’t survive the moveContacts who unsubscribed in Pardot get imported as mailable and receive the first HubSpot newsletter.Prevent: import global opt-outs as an opt-out list before any marketing contact import; reconcile to exact match.
2. Form handlers stop postingWebsite forms that post to Pardot endpoints keep rendering after shutdown, but submissions go nowhere. Nothing errors.Prevent: inventory handlers by URL; replace with non-HubSpot form collection or the Forms API; test submissions end to end.
3. Custom redirects go deadTracked links in PDFs, QR codes, partner pages and evergreen ads resolve on the Pardot tracker domain and break when it is retired.Prevent: export all redirects, rebuild as tracking URLs, keep the vanity domain alive with 301s.
4. Two systems write the same Salesforce fieldDuring overlap, Pardot and HubSpot both sync to Salesforce and overwrite each other’s values on lead source, status or score.Prevent: one writer per field during overlap; flip ownership in the cutover window.
5. MQL volume jumps or crashesNew scoring rules without history either push every contact over threshold or none. Sales loses trust in week one.Prevent: backfill a starting score and backtest the threshold against two quarters of accepted handoffs.
6. HubSpot bill jumpsImporting every prospect as a marketing contact pushes you into a higher HubSpot contact tier on day one.Prevent: import dormant and sales-only records as non-marketing; set rules for promotion.
7. Merge tags render rawEmails rebuilt from Pardot copy still contain HML tags, or HubSpot tokens without fallbacks, and go out as broken text.Prevent: convert tags during rebuild; seed-test every live email with a sparse test contact.
8. Nurture logic depends on unsynced fieldsEngagement programs branched on Salesforce fields that the HubSpot connector is not mapping, so contacts stall in the first branch.Prevent: list every field each workflow reads and confirm it syncs before go-live.
9. Visitor history starts at zeroAnonymous web history and cookie identity do not transfer. Behavior-based scoring is blind for weeks.Prevent: install HubSpot tracking code weeks before cutover; carry last-engaged dates as properties.
10. The license ends before parityThe Pardot contract expires mid-cutover, so nobody can check old numbers, re-export a missed asset or roll back.Prevent: plan 30 to 60 days of overlap; hold Pardot read-only until parity sign-off.

05 · Cost

How much does a Pardot to HubSpot migration cost?

Cost follows the number of assets you keep, not the number of prospects. Retiring dead assets in week one is the biggest lever you have.

Pattern A · most common

HubSpot for marketing, Salesforce stays the CRM

  • Pardot is replaced; Salesforce keeps opportunities, forecasting and routing.
  • The connector field map and Lead vs Contact creation rules are the core design work.
  • Fits teams with a working Salesforce org and a marketing team that wants autonomy.
See: HubSpot–Salesforce integration
Pattern B

Pardot and Salesforce both move to HubSpot

  • Marketing and CRM consolidate into one platform.
  • Adds objects, pipelines, sales automation and reporting to the scope.
  • Fits smaller sales teams or orgs where Salesforce is under-used.

06 · FAQ

Pardot to HubSpot migration FAQ

How long does a Pardot to HubSpot migration take?
Most take 6 to 10 weeks from inventory to cutover, plus two weeks of hypercare. A small instance with a handful of nurture programs can move in 4 to 6 weeks. Multiple business units, heavy form-handler use or 100K+ prospects push it to 10 to 16 weeks. This is JayOh guidance from 10+ HubSpot and Pardot migrations.
Can you migrate Engagement Studio programs to HubSpot automatically?
No. There is no import path for Engagement Studio, automation rules or completion actions. They are rebuilt as HubSpot workflows from a documented flow map. That rebuild is where most teams consolidate overlapping programs and drop the ones nobody owns.
What happens to Pardot scoring and grading in HubSpot?
Score becomes a HubSpot engagement score and grade becomes a fit score. Rules are rebuilt, a starting score is backfilled from the last Pardot value, and the MQL threshold is recalibrated against the last two quarters of handoffs so MQL volume does not jump or crash on day one.
Do email opt-outs transfer from Pardot to HubSpot?
Only if you move them deliberately. Design HubSpot subscription types first, then import global opt-outs as an opt-out list before any marketing contact import. Reconcile the count to an exact match. This is the one place a migration creates legal exposure.
Can I keep Salesforce as my CRM and switch only Pardot to HubSpot?
Yes, and it is the most common pattern. HubSpot becomes the marketing automation platform and syncs to Salesforce through the native connector. The work is in the field map, Lead vs Contact creation rules and making sure Pardot and HubSpot never write the same Salesforce field during overlap.
Does prospect activity history move to HubSpot?
Not as native HubSpot email engagement. Carry forward the fields that drive decisions, such as last engaged date, last score and key form fills, as properties or custom timeline events, and archive the full raw export.
How much does a Pardot to HubSpot migration cost?
Most land between $20K and $55K as a Mid-band project, with small instances from about $8K and complex multi-brand instances higher. See the CRM migration cost and timeline guide for the banded table and estimator, and pricing for how JayOh packages the work.
