Quote-to-Cash · CPQ · Billing integration

Quote-to-Cash & CPQ ConsultingPick the right Q2C stack for how you actually sell, then build it so a quote becomes a subscription, an invoice and clean ARR without anyone re-keying it.

Short answerQuote-to-cash (Q2C) is the system that turns a configured deal into a signed quote, a subscription, an invoice and recognized revenue without manual re-entry. JayOh designs and implements Q2C on Salesforce Revenue Cloud, HubSpot Quotes and Commerce Hub, DealHub and Chargebee, choosing the stack by deal complexity, CRM and billing model, not vendor preference.

01 · Definition

What does quote-to-cash actually cover?

Q2C is eight handoffs between sales, deal desk, legal, finance and billing. CPQ covers the first four. Most of the pain lives in the second four.

Step 1Product catalogProducts, bundles, price books, currencies and the SKUs billing will invoice against.Breaks when CRM and billing keep separate catalogs
Step 2ConfigureWhich products can be sold together, required add-ons, quantity rules, term options.Breaks when rules live in a rep’s head
Step 3PriceList price, volume tiers, discount schedules, uplift on renewal, multi-year ramps.Breaks when pricing math sits in spreadsheets
Step 4Quote & approveBranded quote document, discount thresholds routed to the right approver.Breaks when approvals happen in Slack
Step 5Sign & contractE-signature, contract terms, start and end dates written back to the CRM.Breaks when the signed PDF is the only record
Step 6Provision & subscribeClosed-won creates the customer, subscription and entitlements in billing and product. The #1 re-keying point we find
Step 7Invoice & collectInvoices, payment terms, proration on upgrades, dunning on failed payments.Breaks when amendments bypass billing
Step 8Recognize & reportBookings, ARR, renewals and revenue recognition that finance and sales both trust.Breaks when CRM ARR ≠ billing ARR

CPQ = configure, price, quote (steps 1–4). Q2C = the full chain through cash and reporting (steps 1–8). Renewals and amendments loop back to step 2.

02 · Symptom check

How do you know your quote-to-cash process is broken?

Tick what is true today. Three or more usually means the problem is the system design, not rep discipline.

0/10Tick the symptoms you recognize.

How to read your score

TickedWhat it usually means
0–2Process gaps. Tighten approvals and templates in the tools you have.
3–5Handoff problem. The CRM-to-billing integration or data model needs redesign.
6+Architecture problem. Re-decide the Q2C stack before adding more automation.

If finance and sales disagree on ARR, start with the integration, not the CPQ. Our Chargebee–Salesforce integration guide covers the sync failures we see most.

Salesforce Revenue Cloud vs HubSpot Quotes vs DealHub vs Chargebee

These four tools aren’t direct substitutes. Two are CRM-native quoting, one is a CRM-agnostic CPQ, and one is a billing engine. Most stacks combine two.

JayOh practitioner guidance as of October 2026, from Q2C, CPQ and billing projects. Feature packaging and licensing change often, so confirm current tiers with each vendor before you buy. Build ranges assume a clean catalog and one CRM.

Choose HubSpot Quotes + Commerce Hub if…You run on HubSpot, sell fewer than roughly 50 SKUs with simple bundles, and approvals are one or two thresholds. Add Chargebee when subscriptions get complex.
Choose DealHub if…You need real configuration rules, guided selling and approval matrices in weeks, on HubSpot or Salesforce, without a dedicated Salesforce dev team.
Choose Salesforce Revenue Cloud if…Salesforce is your long-term system of record, configuration is complex or multi-entity, and you have admin and developer capacity to own it.
Add Chargebee if…Recurring billing (proration, usage, dunning, multi-currency) is where errors happen. It pairs with any of the three above as the billing engine.

    05 · How JayOh builds Q2C

What does a quote-to-cash implementation look like?

Process and data model first, tool second. Most failed CPQ projects automated a pricing model nobody had agreed on.

    01Weeks 1–2
Map the deal-to-cash flow as it really runs

We trace five to ten recent deals from first quote to first invoice, including one renewal and one mid-term upgrade, and log every manual step, re-key and approval.

    Output: current-state Q2C map + leak list
    02Weeks 2–3
Decide the data model and systems of record

One catalog owner. One owner for price, contract terms, subscription status and ARR. We define how new business, renewal, expansion and amendment are represented in the CRM before configuring anything.

Output: object model + field-ownership matrix
    03Weeks 3–8
Build catalog, pricing, approvals and documents

Configure the chosen CPQ or native quoting: products, bundles, price books, discount thresholds, approval routing, quote templates and e-signature writeback.

Output: working quote flow in a sandbox
    04Weeks 5–10
    Integrate billing and provisioning

Closed-won creates the customer, subscription and first invoice in billing. Subscription changes flow back as renewal and expansion records. Reconciliation reports catch drift.

Output: end-to-end sync + reconciliation dashboard
    05Go-live + 30 days
    Migrate, enable and run hypercare

Migrate active subscriptions and open quotes, train reps and deal desk on their real deals, and run daily sync checks for the first month.

Output: admin runbook + rep enablement

Week ranges reflect a HubSpot- or DealHub-scale build. Salesforce Revenue Cloud projects run longer; see the comparison table above.

    Salesforce + Chargebee

Custom quote configurator for a B2B software company

Redesigned quote-to-cash across Salesforce, Chargebee and e-signature: a custom quote builder in Salesforce for new business that prices correctly, generates the PDF quote and creates the Chargebee subscription and invoice, with signed-document links written back to Salesforce.

    DealHub → HubSpot

Quoting migration for an education data company

Moved quoting from DealHub into HubSpot, with products on HubSpot deals syncing to Salesforce opportunity products, renewals working as before and DealHub history preserved for reporting.

    Chargebee ↔ Salesforce

Hybrid subscription + license revenue alignment

Audited and fixed the Chargebee–Salesforce integration across subscription and license workflows, unifying ARR, bookings and renewal tracking and removing manual reconciliation between billing and CRM.

    06 · Mistakes

What are the most common quote-to-cash mistakes?

None of these are tool problems. All of them get more expensive after the tool is live.

    07 · FAQ

    Quote-to-cash and CPQ questions

What is the difference between CPQ and quote-to-cash?
CPQ (configure, price, quote) covers building and approving the quote. Quote-to-cash covers the whole chain: catalog, CPQ, contract, subscription, invoicing, collections and revenue reporting. You can have a great CPQ and still have a broken Q2C if closed-won deals are re-keyed into billing.
Is HubSpot Quotes enough, or do we need a CPQ?
HubSpot’s native quotes cover line items, templates, e-signature and approvals on higher tiers, which is enough for many teams with simple catalogs. When you need product rules, complex bundles, ramps or multi-level approval matrices, add a CPQ such as DealHub, or move billing logic to Chargebee.
We’re on Salesforce CPQ. Do we have to move?
Not immediately. Salesforce CPQ is end of sale, not end of life: existing customers can keep using it, renew and add users, but it receives no new features. Read our Salesforce CPQ end-of-sale guide for the options and a path finder.
Should we migrate from DealHub to HubSpot quoting?
Only if HubSpot’s native quoting covers your configuration and approval needs and you want fewer systems. Write the business requirements first: products on deals, renewal behavior, preserved quote history and downstream reporting. We’ve run this migration; most of the work is preserving renewals and history, not rebuilding templates.
Where does Chargebee fit with a CPQ?
Chargebee is the billing engine: subscriptions, invoices, proration, dunning and revenue recognition. The CPQ or CRM builds and approves the quote; on closed-won, Chargebee creates the subscription and invoices it. See the Chargebee integration guide.
How long does a Q2C implementation take?
As JayOh guidance: 2–6 weeks for HubSpot native quoting, 6–12 weeks for DealHub or a Chargebee billing integration, and 3–6+ months for Salesforce Revenue Cloud. Catalog cleanup and the number of integrations drive the range more than the tool.
What does it cost to work with JayOh on Q2C?
